SaaS industry schema

The SaaS cycle through hypergrowth, multiple compression, path to profitability, margin discipline, and consolidation. Today's reading is shaped by AI margin compression and the closed-then-reopening capital window.

What this schema reads

Software-as-a-service ran a 15-year hypergrowth cycle from 2008–2022. The Fed pivot, rate normalization, and the AI productivity wave have inflected the cycle simultaneously. The schema tracks where the sector sits and where each company sits within it.

Why this matters now

Two forces compound. The capital-window tightening of 2022–2023 forced growth-at-all-costs companies to discover unit economics. Then the AI capability wave inflected pricing power: the cost of producing intelligence is falling faster than the price of software, compressing margins from below. Companies that haven't adapted to both shifts are in stage 3 or 4.

Phases

  1. Stage 1

    Hypergrowth

Capital cheap. Growth-at-all-costs rewarded. Revenue multiples 15x+. Rule of 40 ignored.

  2. Stage 2

    Multiple Compression

Capital costs rise. Revenue multiples fall to 5–10x. Investors begin asking about profitability.

  3. Stage 3

    Path to Profitability

Rule of 40 enforced. Free cash flow positive demanded. Headcount discipline. Sales-efficiency obsession.

  4. Stage 4

    Margin Discipline

AI margin compression hits. Pricing power tested. Cost-cutting structural, not cyclical. New entrants undercut on AI economics.

  5. Stage 5

    Consolidation

M&A activity peaks. Weak players acquired or shutter. Survivors emerge with sustainable margins + AI-native architectures.
